Without standard working hours, don’t talk about on-site management!

Business operations must rely on accurate planning and timely and effective execution and management. Otherwise, the precious funds and resources invested will be quickly consumed, or even go bankrupt in confusion of failure. The higher the management level of an enterprise, the more it knows how to use quantitative management methods. This is true for many European, American and Japanese enterprises, as well as successful enterprises in my country. In quantitative benchmark data, standard working hours have always played an irreplaceable role. Standard working hours are required in production planning management, production performance management, production standard cost analysis and new product management. Definition of standard working hours The so-called standard working hours refer to the time required for a trained and skilled worker to complete a certain quality and quantity of work under normal conditions with prescribed working methods and tools. The importance of establishing standard working hours In an enterprise, standard working hours are the standard for measuring all work, and they are highly objective and fair. The role of standard working hours includes estimating the load output of the factory, the basis for formulating production plans, the basis for increasing or decreasing machinery and equipment, ensuring the balance of assembly line production and the basis for efficiency analysis. ① Estimating the load output of the factory means that the factory space is certain, and the factory capacity can be calculated with standard working hours in the process. ② The basis for making production plans is to use standard working hours. The production management department can make production plans more accurately. If there are problems in progress control, manpower adjustments can also be made based on standard working hours. ③ The basis for increasing or decreasing machines and equipment is to know the number of machines and equipment to increase or decrease when the production volume changes based on the machine capacity (converted to standard working hours). ④ To ensure the balance of assembly line production, that is, an assembly line has many processes, and manpower can be allocated based on the standard working hours of each process to make the production line balanced and smooth. ⑤ The basis for efficiency analysis is that with standard working hours, it is possible to calculate how many products are completed in how much time. The establishment of standard working hours is an important basis for the reasonable formulation of wages. Without standard working hours, it is impossible to accurately measure the distribution of benefits, and the wage can only be evaluated based on experience. Working hours standardization is to formulate standard hours based on standard practices, and then formulate reasonable wages based on skill standards and standard times, so as to provide employees with a fair, just, open and transparent salary system.

In short, standard working hours are an important basis for implementing on-site management. Accurate standard working hours can balance the production line, effectively allocate staff, and mobilize the enthusiasm of employees. All production departments must formulate corresponding production plans based on standard working hours. In addition, the use of standard working hours is a kind of scientific management, so it must be measured in a scientific way. Standard working hours formulation method Direct observation ① Stopwatch measurement method is a method of direct measurement using a stopwatch (also called a stopwatch). Usually, skilled employees are selected to work in a normal environment to measure time; there are also many methods for stopwatch measurement, and you can choose to use multiple measurements or continuous measurements; Predetermined Time Standards (PTS) method It decomposes the actions that constitute the work unit into several basic actions, observes these basic actions in detail, and then makes a standard timetable for the basic actions. ② The model method is to decompose the various actions of the human body into 21 basic actions. When formulating standard working hours, the actions of the employees' operations are decomposed into the corresponding actions in the model method, and the standard working hours are formulated according to the corresponding time of the corresponding actions. The most basic action unit time in the model method is 0.129 seconds, which can be adjusted according to different conditions such as proficiency. 3. Brief Work Factor Method (BWF) BWF also decomposes various actions into basic elements. The basic unit is BU. The time of each BU is 0.06 seconds. Each element is 5 BUs. By decomposing employee actions into basic elements in BWF, standard working hours can be formulated. Other methods In addition to the above methods, there are other standard working hours formulation methods such as MTM (predetermined action time standard method) and WF (work factor method). This refers to the theoretical method. In fact, the method of formulating standard working hours can be used flexibly. For example, when a new machine model needs to formulate standard working hours, the standard working hours can be formulated by referring to the previous similar machines. Standard working hours and capacity calculation software Working hours and efficiency management software system: Production management personnel can use PC or mobile phone APP to view production and real-time labor data in detail and activity by activity from any location, including standard working hours and capacity data. Through the working hours and efficiency management system, production management personnel can clearly understand the working hours, work orders and capacity of the entire production workshop in real time at any location, truly creating a transparent production workshop. Through the implementation of the working time system, the status of all production line personnel or production lines on site can be grasped in real time, and production line personnel can be flexibly arranged and dispatched as needed to improve production efficiency. At the same time, through the system's working time statistics and other data, accurate working time, production capacity and efficiency data are provided to relevant departments for calculating employee wages and calculating labor costs, without consuming a lot of manpower for statistics and accounting. The benefits of this system are as follows: Performance management: Help customers easily achieve production performance management, and control the efficiency data of individuals, teams, and workshops in real time; Production efficiency: Help enterprises improve production efficiency and reduce overtime; Production scheduling: Keep abreast of the working conditions of personnel on each production line at any time, and help achieve flexible personnel scheduling; Eliminate waste: Reduce production idle time and reduce waste of personnel and time; Material management: Through the network function of mobile terminals, timely notify warehouses to replenish materials; Management decision-making: Provide comprehensive and real-time data for management decisions; Customer service: Make the production process more transparent, control order progress in real time, and improve the punctuality of shipments. Therefore, the application of the standard working time information system is also very important for enterprises.
